Short answer

Buy an off-the-shelf AI product when the process is common and the product meets your data, integration, and control needs. Build custom when the workflow is strategically important, crosses systems, requires unique logic or experience, or cannot be governed adequately inside a standard product.

Buy when the capability is a commodity

Common capabilities such as transcription, meeting notes, basic helpdesk assistance, office drafting, standard CRM workflows, and accounting features are often better purchased. Vendors can spread security, reliability, and product development across many customers.

Buying still requires due diligence. Check data use, retention, access controls, identity, audit logs, export, integration, service levels, pricing at expected volume, and what happens when the business leaves.

Run a real workflow trial rather than evaluating a polished generic demo. The important question is whether the product works with your data, exceptions, systems, and staff.

Build when the workflow creates strategic value

Custom work is justified when the process is unusual, crosses several systems, needs unique permissions or evaluation, creates a differentiated customer experience, or is too important to depend on a vendor's fixed workflow.

Custom does not mean building a foundation model from scratch. Most custom systems combine purchased models, cloud services, databases, integration platforms, and purpose-built software. The custom value sits in the process, data boundaries, interface, controls, and connections.

Avoid custom development when the requirements are still unclear. Prototype with existing tools first, learn where the real constraints are, and build only after the missing capability is visible.

The hybrid approach is often strongest

A business might use a commercial CRM, a hosted AI model, and a standard accounting platform, then build a custom layer that reads enquiries, applies its qualification rules, creates review tasks, and keeps records aligned.

This preserves mature commodity services while giving the organisation control over the workflow that matters. It can also reduce vendor lock-in if interfaces and business rules are kept separate from any one model provider.

Design clear ownership for every layer. A hybrid system can fail between vendors if nobody owns the end-to-end outcome.

A practical build-or-buy checklist

  1. Is the business problem clear and measurable?
  2. Does an existing product solve 80 percent of it safely?
  3. Can that product access the required systems and data?
  4. Are its privacy, security, audit, and contract terms acceptable?
  5. What unique value would custom work create?
  6. What is the three-year cost, including subscriptions, usage, support, and internal ownership?
  7. How easy is it to export data, replace a model, or leave the vendor?
  8. Who will operate, monitor, and improve the final system?
Buy the capability that should be standard. Build the part that makes the workflow fit, perform, or differentiate.
