Map the work before choosing the tool.
Discovery starts with the current workflow: trigger, inputs, owner, decisions, systems, exceptions, outputs, controls, volume, delay, and rework. That map shows where value exists and where the process itself is unclear.
A bounded pilot is then designed around one outcome. Representative examples are tested before permissions expand. The system is released with visible review and monitoring, then improved from observed failures rather than demo confidence.
The system should remain understandable after launch.
- Truth before polish. Capabilities, examples, and outcomes should be described accurately.
- Minimum necessary access. A system receives only the data and permissions required for its job.
- Human control where consequences rise. Approval and escalation are part of the design.
- Ownership and handover. Workflows, code, credentials, documentation, and operating knowledge should not disappear into a black box.
- Measure the result. A successful demo is not the same as a successful operating system.
