Automate a high-frequency, well-understood process with clear inputs, a measurable result, and a safe human review point. Lead intake, document processing, CRM updates, recurring reporting, and support triage are often stronger first projects than broad autonomous agents.
Start with a process, not a tool
Buying an AI product before choosing the process reverses the decision. The product demo becomes the strategy, and the team starts looking for somewhere to force it.
Instead, spend a week observing where work stalls. Look for repeated data entry, inbox queues, document checks, status chasing, reformatting, and handoffs between people or systems. Ask staff what they do every day that feels mechanical, then verify the frequency and cost.
The first project should solve a visible operational problem. That gives the team a baseline, a reason to care, and a straightforward way to decide whether the result is good enough.
Use a simple automation scorecard
Score each candidate from one to five. A high total does not automatically approve a project, but it makes the trade-offs visible.

Strong first projects by function
Sales and customer service
- Classify enquiries, enrich contact records, and route leads.
- Draft follow-ups using CRM context for a person to approve.
- Answer routine support questions and escalate uncertain cases.
Operations and finance
- Extract information from invoices, forms, and emailed documents.
- Prepare recurring reports from several systems.
- Check records for missing fields, mismatches, or overdue actions.
Knowledge work
- Search approved internal documents and return cited answers.
- Turn meeting notes into actions, owners, and draft updates.
- Prepare first drafts from approved templates and source material.
What not to automate first
Avoid work where the organisation cannot define a correct outcome. Do not begin with final hiring decisions, unsupervised financial approvals, legal conclusions, safety-critical instructions, or customer communications that could create serious harm if they are wrong.
Also avoid a process that is about to change. Automation makes a stable process faster; it can also make a broken process fail at greater speed. Fix ownership, inputs, and decision rules before adding AI.
Complexity is another warning. If the first project needs six systems, several departments, new data governance, and full autonomy, split it. Find one useful slice that can be tested independently.
A focused pilot plan
- Baseline the work. Measure current volume, time, delay, and error rate.
- Define the boundary. State what the system may read, decide, write, and never do.
- Collect real test cases. Include routine examples, messy inputs, and known exceptions.
- Run in shadow mode. Compare the system's output with human work before it takes action.
- Add human review. Route low-confidence or high-impact cases to a named owner.
- Measure and decide. Expand only when the evidence supports it.
A good pilot does not prove that AI is exciting. It proves that one business outcome can improve without creating a new operational problem.
